We trade raw volume for jurisdiction-aware inference, a Chainlog anchor per send, and an evidence-pack PDF a regulator will accept.
Both tools can coexist. The most common pattern we see in discovery calls is Smartlead for US-region high-volume lanes and CogniLead for EU-region technical lanes where the jurisdiction-aware posture is load-bearing. We do not push that configuration on you; it is just what reality looks like for most EU SaaS founders we talk to.

The honest comparison at the most-picked tier is $399 / 10k sends versus $94 / 30k sends. CogniLead is roughly 12× the per-send cost. We do not contest that math — what we contest is the unit of comparison. A send is a unit of work; a defended send is a unit of value. A single DPA inquiry that takes a customer two billable weeks to resolve buys back the entire year of CogniLead premium and leaves change.

The other invisible line is per-seat. Smartlead ships unlimited users on most tiers; CogniLead never charges per seat. For a three-person growth team the comparison gap closes; for a ten-person team it remains in Smartlead's favor.

GDPR Article 6(1)(f) — legitimate interest — is the only lawful basis that survives scrutiny for B2B cold outbound. Smartlead is GDPR-compatible at the platform layer — it has a DPA you can sign with them — but it leaves the substantive GDPR work to you. The single most important row in that table is EU-resident LLM inference. Smartlead's LLM partners are US-region; an EU recipient's name and job context will land on a US server during personalization. Whether your DPO accepts that varies — some do, most do not. Deliverability is the table-stakes problem and it is the place we are most honest about the gap. Smartlead has shipped four years of operational tuning — warm-up curves, ESP-specific quirks, per-domain caps, unified-inbox reply detection. We have shipped roughly twelve months of it and our reply-detection lives in Phase 2 of the roadmap. If unified inbox or 100k+ monthly sends is the hard requirement, Smartlead is the easier defense.
What we do differently is reaction time. Our Postmaster Tools and SNDS poll runs every fifteen minutes and the circuit breaker fires on a single step-down in reputation or a complaint rate above 0.1%. Pools auto-pause without a human in the loop, and the resumption requires an explicit ack from /dashboard/domains. Smartlead supports the same posture if you wire it up; we ship it on by default.

Smartlead is a sending platform — you bring the leads, it sends the emails. The roster-first posture is fine when your CRM already has a clear ICP and you just need a delivery layer.
CogniLead is signal-first. Public behavioral artifacts produce the lead — a job post on jobs.ch that lists a target stack, a GitHub repository that depends on a target package, a Show HN thread that surfaces a fit signal. We then build the lead and send the email; the wedge is in the ingestion, not in the SMTP. That posture is documented in §3 of the spec.

This is the single largest functional difference between the two tools. Smartlead does not ingest signals because Smartlead is a deliverability product, not a prospecting product. Pairing Smartlead with Clay or Apollo gets close to CogniLead's ingestion posture; pairing CogniLead with anything gets close to Smartlead's deliverability posture. The asymmetric replication cost is one of the reasons we like the wedge.
Where Smartlead still wins, and what we are doing about it.
We do not list this section to look brave; we list it because buyers can read changelogs and we would rather you trust the comparison than catch us spinning. Today, Smartlead beats us on:
- Deliverability head start. Four years of warm-up curves and per-ESP tuning. We will not catch that in a quarter.
- Unified inbox. Smartlead's reply detection and shared inbox view is shipped. Ours lands in Phase 2.
- Mailbox-based pricing. If your model is "add mailboxes until you saturate the queue", Smartlead's per-mailbox economics scale cheaper than ours past ~50k sends/mo.
- Template library and community. Smartlead's user community ships templates and operational tips at a pace we cannot match yet.
What we ship to close those gaps is in the roadmap (see §8). What we will never compete on: per-seat unlimited users. We sell per-send because per-send aligns price with value delivered, and per-seat invites volume gaming that wrecks deliverability for everyone in the pool.
When to pick which.
Pick Smartlead if your bottleneck is raw send volume, your buyer is a US-region growth lead, your DPO is not in the loop, and you have a clean ICP that does not need behavioral signal augmentation. The four-year deliverability head start is real and you will benefit from it on day one.
Pick CogniLead if your buyer is in the EU or Switzerland, your DPO has veto power, you sell developer-shaped B2B, and the audit chain is part of the deal. The evidence-pack PDF is the artifact we are most proud of and the artifact that most reliably closes the compliance-buyer segment for us.

Per defended send, the comparison reverses: Smartlead has no evidence-pack story, so a single DPA inquiry can cost you days of legal time that CogniLead resolves in 60 seconds. Match the price model to the buyer.
Can I migrate my Smartlead campaigns to CogniLead?+
Campaign objects are not portable as a binary, but the inputs are. Export your suppression list (CSV), your sender domains (DNS records), and your sequence drafts — CogniLead ingests all three on day one. Your warm-up history does not transfer; pools restart from cold and reach steady-state in roughly six weeks.
Does CogniLead match Smartlead deliverability?+
At steady-state warm domains, yes — Resend powers our SMTP layer and our reputation circuit breaker fires earlier than Smartlead. In the warming phase we are not better than Smartlead and we do not pretend to be. The four-year head start on operational tuning is real.
Why would a DPO accept CogniLead but not Smartlead?+
A DPO wants three artifacts: a documented Legitimate Interest Assessment, evidence that an EU recipient never had their data processed by a US LLM, and a defensible response template for a DPA inquiry. CogniLead ships all three. Smartlead leaves them to the customer.
Does CogniLead offer a unified inbox like Smartlead?+
Reply detection ships in Phase 2 and the unified inbox view is on the dashboard roadmap. If unified inbox is a hard requirement today, Smartlead wins and we recommend pairing — use Smartlead for high-volume non-EU and CogniLead for EU technical lanes.
